
Replacing a Fiberglass Shower
What comes out with the unit, what has to be built behind it, and which of the three hidden conditions decides the real cost.

A one-piece fiberglass shower is its own waterproofing. Replacing it with tile therefore means building a bonded waterproofing assembly that did not previously exist behind it, not simply changing a surface. Fiberglass and acrylic shower units were the standard for decades because they solve the hardest problem in a bathroom in one piece: a moulded unit is watertight by itself. There is no membrane to install, no pan to slope, no corners to seal. It arrives waterproof and stays that way as long as it is intact.
That single fact is why replacing one is more involved than it looks. Take the unit out and you have not removed a finish — you have removed the waterproofing. Whatever replaces it has to provide that function again, either by being another moulded unit or by having a proper waterproofing assembly built behind it.

Most fiberglass showers are removed for appearance rather than failure, which is worth being honest about because it changes what the right answer is.
- The surface has dulled. Gel coat is a thin finish over the laminate beneath it, and years of cleaning wear it down. Once it has gone matte, no cleaning product restores it — that is the finish being gone rather than dirty.
- Staining that will not clean. Treasure Valley water is moderately hard at roughly six grains per gallon, so mineral deposits accumulate on a worn surface far faster than on an intact one. A dulled unit stains, and a stained unit gets scrubbed, which dulls it further.
- Crazing and hairline cracks in the high-flex areas, typically at the base and the internal corners. Cosmetic at first, but they are the surface telling you the substrate beneath is moving.
- Flex underfoot. The one symptom that is not cosmetic. A pan that gives when stood on means the support beneath has degraded or was inadequate from the start, and it warrants investigation rather than a new surface over the top.
- The layout no longer suits the household — most often a desire for a larger or curbless entry, which a fixed-dimension unit cannot provide.
- Dated appearance. A legitimate reason on its own, particularly where the bathroom is otherwise being renovated.

Because the unit carries the waterproofing, the cavity behind it was never required to. In many installations there is framing, a nailing flange, and not much else. That is normal construction for the method, not a corner that was cut.
It has one important consequence: the condition of what is back there cannot be assessed until the unit is out. A unit that looks perfect can be concealing framing that has taken water from a failed seal at the valve or the drain over a long period, and a unit that looks poor can be concealing framing in excellent condition. The appearance of the front tells you very little about the state of the back.
This is the honest reason a fixed price quoted from photographs is unreliable for this work. The variables that move the number are the ones the unit is hiding.
Another Unit
A replacement acrylic or fiberglass unit brings its own waterproofing, so there is no membrane to install, no pre-slope to build, no flood test and no tile labour. It is the shorter and more predictable route, and where the framing is sound and the layout is not changing it is frequently the sensible one. The constraints are that the unit must suit the existing opening, that multi-piece units have seams that a one-piece does not, and that the finish is whatever the manufacturer offers.
Tile Over a Built Waterproofing Assembly
Tile is a finish, not a barrier — grout is permeable and tile bodies vary in absorption. A tiled shower stays dry because of the bonded waterproofing assembly behind it: a membrane system carried up the walls, sealed at every corner and penetration, over a correctly pre-sloped pan, and flood-tested before any tile is set. Building that assembly is the work that a fiberglass unit previously did on its own, and it is where most of the added cost and time of the tile route sits.
What tile buys in return is dimensional freedom — any footprint, a curbless entry, a niche where you want one — and a finish that can be repaired in sections rather than replaced as a whole. Our shower waterproofing guide covers the assembly itself in detail.
Two replacements that look identical when finished can differ substantially in price. The variables are almost all behind the old unit or beneath it.
- Which route you take. A like-for-like unit swap and a full tiled rebuild are different categories of work, not different grades of the same work.
- The condition of the framing once exposed. Sound framing means the new assembly goes straight on. Water-damaged framing has to be corrected first, and the extent is unknown until the unit is out.
- The subfloor under the pan. This is the item most likely to change a quote, and the one least visible beforehand. A drain seal that has been weeping slowly for years does its damage where nobody can see it.
- Whether the drain and valve positions suit the new arrangement. A replacement unit with a drain in a different position, or a tiled pan with a linear drain, means moving the outlet — straightforward on a suspended floor, materially harder on a slab.
- How much surrounding wall is disturbed during removal. One-piece units usually have to be cut out, so patching and refinishing beyond the shower footprint is normal rather than exceptional.
- Tile selection and layout, if going that route. Large-format tile, patterns and niches all change the labour, independent of the material price.
- Whether a curb becomes curbless. That is a floor structure and waterproofing change, decided at framing rather than at finish.

Two moments in this job are decision points rather than steps, and both arrive after the work has started. Knowing where they fall makes the process far less unsettling.
- Water isolated and the fixtures removed. Valve trim, showerhead and door come off first; the door track is often sealed to the unit and takes surrounding finish with it.
- The unit is cut out. One-piece units usually cannot leave through the doorway intact, so cutting them into sections is standard. Wall surface adjacent to the flange is disturbed at this stage.
- DECISION POINT ONE — the framing is exposed. Its condition is now known for the first time. Sound framing means the schedule holds; water-damaged framing means correction before anything else proceeds, and the extent determines how much.
- The pan comes up and the subfloor is exposed. DECISION POINT TWO, and the more consequential of the two. A drain seal that has weeped slowly for years does its damage here, out of sight, and repair has to happen before a new pan is built over it.
- Drain and valve are set for whatever is going in. On a tiled build this includes establishing the pre-slope, which is what actually moves water to the outlet — tile does not create fall, it follows it.
- Waterproofing is installed, if going the tile route. Membrane carried up the walls, sealed at every corner and every penetration, then flood-tested and left to stand before anything covers it. Skipping or shortening the flood test is the one economy that is never worth making.
- Tile set and grouted, or the replacement unit set and sealed. On the unit route this and the previous two steps collapse into one.
- Fixtures, door and glass fitted, and the surrounding wall patched and refinished back to a clean line.
A tiled rebuild takes meaningfully longer than a unit swap, and much of the difference is waiting rather than working — membranes cure, the flood test has to stand, mortar and grout need time before the shower is used. Those pauses are not padding in a schedule; compressing them is how waterproofing assemblies fail early.
Where the bathroom is the only one in the house, that duration matters more than the price difference between the two routes, and it is a legitimate reason to choose the replacement unit even when tile is the preference.
Not every dated shower needs replacing, and there are cases where the existing unit is doing its job well.
A unit that is structurally sound, does not flex underfoot, has no crazing at the base, and is simply dull or dated is a cosmetic problem in a functioning assembly. In a secondary bathroom that sees light use — a guest bath, a basement shower — the case for a full rebuild is weak. Replacing the door, updating the fixtures and valve trim, and re-sealing the perimeter addresses most of what makes an older unit feel tired.
The case is also weak where a bathroom is due for a full renovation in the near future. Doing the shower twice — once now for appearance, once again when the room is redone — costs more than waiting and doing it as part of the larger project, when the walls are open anyway.
Where the argument for replacement is strongest is a primary bathroom where the shower is used daily, where flex or crazing suggests the substrate is moving, or where the layout itself is the complaint and no surface treatment can address it.
How long does a fiberglass shower last?
Longer than most people expect, and it usually fails cosmetically before it fails structurally. The gel-coat surface dulls, scratches and stains with cleaning over the years, and hairline crazing appears in the high-flex areas around the base and the corners. A unit can look tired long before it leaks. The failure that matters is flex in the pan underfoot, because that indicates the support beneath has degraded or was never adequate.
Can you replace a fiberglass shower with tile?
Yes, and it is the most common reason people replace one. The important thing to understand is that it is not a surface swap. A one-piece fiberglass unit is its own waterproofing — the pan and walls are a single moulded barrier. A tiled shower is not waterproof on its own; the tile is a finish over a separate bonded waterproofing assembly that has to be built behind it. Going from insert to tile means building a waterproofing system that did not previously exist.
What is behind a fiberglass shower unit?
Usually studs, and often very little else. Because the unit provides its own barrier, the cavity behind it was never required to include a waterproof layer, and in many builds there is nothing between the back of the unit and the framing but a nailing flange. That is normal rather than a defect. It does mean that once the unit is out you are looking at bare framing, and the condition of that framing — and of the subfloor at the pan — is not knowable until it is exposed.
Do you have to remove the wall to take out a fiberglass shower?
Often, at least partly. One-piece units are typically installed during framing, before the walls and the doorway were finished, which means they are frequently larger than the opening they now have to come out through. Cutting the unit into sections for removal is standard practice and not a sign of a problem. What it does mean is that the surrounding wall surface is disturbed, so patching and refinishing beyond the shower footprint is a normal part of the scope.
Is replacing a fiberglass shower with another unit cheaper than tile?
Generally yes, because a replacement unit brings its own waterproofing with it and needs no membrane, no pre-slope, no flood test and no tile labour. The trade is that unit dimensions are fixed, so the new one has to suit the existing opening, and the finish options are narrower. Where the existing framing is sound and the layout is not changing, a like-for-like unit swap is the shortest route. Where the layout is changing or a curbless entry is wanted, tile is the only option.
What should be checked before quoting the work?
The three things the unit is currently hiding: the condition of the framing behind it, the state of the subfloor beneath the pan, and whether the drain and valve positions suit whatever is going in. None of them can be confirmed while the unit is in place, which is why an estimate given from a photograph is a guess. A quote that accounts for the possibility of subfloor repair is more useful than one that assumes none will be needed.
